Multi-Site Acquisition & Infrastructure Integration
Integrated multiple dealership locations over a single weekend (network, ERP, devices, phones, identity) with zero business-hours downtime.
The Problem
A PE-backed dealer group was acquiring new locations at a rapid pace, growing rapidly across two brands through acquisition. Each acquisition required a full technical integration: network architecture, ERP migration, device refresh, phone system cutover, and Active Directory/Microsoft 365 migration into the enterprise tenant. All without disrupting dealership operations.
The existing approach wasn't working. Acquisitions were being handled by a managed service provider charging millions annually across both brands, and the results were consistent: incomplete migrations, unsegmented networks, missing documentation, and sites that required significant cleanup after the fact just to be fully operational. There was no repeatable process and no accountability for what got delivered.
What We Did
Building the Playbook
Developed a repeatable acquisition integration process based on lessons learned cleaning up prior MSP-led integrations. Defined the full scope of what a site cutover actually requires (network design with proper segmentation, ERP migration sequencing, identity migration from the acquired company's environment, device and phone provisioning) and built a plan that could execute it over a weekend without touching business hours.
Validated the playbook on a single-site acquisition first, working directly with executive leadership to prove it could be done faster, cleaner, and more reliably than what the MSP had been delivering.
4-Site Acquisition: Multi-State Cutover
The largest single integration involved four dealership locations across two states. Executed the full cutover over a single weekend: complete network refresh with proper VLAN segmentation, device refresh across all four sites, ERP migration, phone system switchover, and Active Directory/M365 migration from the acquired company's hybrid environment into the enterprise Azure AD tenant. Directed on-site contractors through the process at each location.
All four sites were fully operational Monday morning. Zero downtime during business hours.
Scaling Across the Enterprise
The same integration model was executed across multiple acquisitions over an 18-month period. Beyond direct acquisitions, supported networking, Azure infrastructure, and security operations across the full enterprise spanning both brands, including remediating network segmentation and cloud configuration issues left behind by prior MSP-managed integrations.
